Every team here has a different AI vendor. How do I pick one direction?

You do not have a vendor problem; you have a truth problem, and CMSWire named it in August when it asked "When 3 Martech Platforms Disagree, Who Wins?" (2026-08-25). Picking one vendor does not answer that question. Deciding where truth lives does.

Insights

  • Your teams did not go rogue. They each solved a local problem faster than procurement could solve the global one. That is a sign your central AI direction was too slow, not that your teams were undisciplined. Punishing the sprawl kills the only real adoption you have.
  • The vendors themselves cannot be compared on the numbers they give you. PRNewswire reported on 12 August 2026 that as AI visibility budgets hit procurement, buyers found vendor metrics are not comparable to each other. So any bake-off you run will produce a winner that is an artifact of measurement definitions, not performance.
  • Every major platform is shipping agents right now: Sprinklr launched six marketing AI agents in beta, Demandbase is demoing agentic campaign planning, Contentstack is handing out awards for agentic marketing. The agent layer is commoditizing in real time. What is not commoditizing is the verified data and the decision rights underneath it. Standardize there, not on the app.
  • CMSWire asked in July whether your martech stack can support AI agents or is just in the way. That is the actual evaluation criterion. Most stacks fail it, and swapping vendors does not fix a stack that cannot give an agent clean state, memory, and permissions.

Risks

  • If you consolidate to one vendor now, you lock your intelligence layer into someone else's roadmap at exactly the moment that roadmap is being repriced. Nasdaq futures fell 2% today and Reuters reports investors pulling money from US equity funds ahead of hyperscaler earnings. Vendor pricing and support terms for AI are not stable. Build so you can swap the model and keep the system.
  • The quieter risk is silent disagreement. Three systems producing three different customer counts is annoying. Three agents taking three different actions on the same customer, with no one able to reconstruct why, is a brand safety and compliance event you will be explaining to a board in eighteen months. Hallucination is not a prompt problem, it is mathematically inevitable when a system guesses confidently under uncertainty. The fix is infrastructure.
  • You will consolidate on cost and discover in year two that you optimized away the friction where your people were actually making judgment calls. Every removed decision point is a removed decision. Audit which ones you are deleting before you delete them.

Opportunities

  • Monday: inventory every AI tool in use, who bought it, what decision it influences, and what data it touches. Not to shut anything down. To see the map. Most CMOs have never seen this on one page.
  • Pick one decision, not one vendor. Choose a single high-frequency decision your teams make, say budget reallocation or audience targeting, and declare one source of truth for the inputs to that decision. Then let the tools compete to use it. You will learn more in six weeks than any RFP will teach you.
  • Write the interface, not the contract. The pattern a Hacker News thread called wiki-driven development on 21 October is the right instinct: humans set direction in a shared document written for humans, agents read it and execute. Adopt that now. A durable, human-legible statement of direction outlives any vendor you sign.
  • Make the intelligence visible during the meeting, not after it. When teams can see why a system recommended something, the vendor argument ends quickly. The weak tool loses in front of everyone and you did not have to run a procurement process to prove it.

Strategic direction

Do not pick a vendor. Pick a layer. Own your verified data, your decision rights, and your direction documents centrally, then let the application layer stay plural and replaceable, because it is commoditizing faster than your contract cycle. What you are actually competing for is the ability to change your mind in twelve months without rebuilding everything. Monday, get that one-page inventory of every AI tool and the decision it touches. The question I would open a two-day session with: when two of your systems disagree about the same customer today, who decides, and can they show their work?
