The board wants an AI plan by Q4. What belongs in it, and what does not?

The board is asking for a plan, but the coverage this week says the thing that fails is exactly the artifact they're asking for: PwC's "The hard truth about AI transformation: Concentrated bets beat enterprise-wide mandates" (Sep 2026) and Frontier Enterprise's Infobip CTO piece, "agentic AI pilots aren't enough" (today), are describing the same failure from both ends, sprawling mandates and orphaned pilots.

Strategic direction
Give the board a plan with three funded bets, one decommissioning list, and one named owner per bet, and refuse to give them a fourth bet no matter how much they like it. What you are actually competing for is not AI capability, everyone will have that by next year; it is the speed at which you can produce something that means something, and that speed comes from owning your intelligence layer rather than renting your thinking. Monday: write the subtraction list, the things you will stop funding, before you write anything else, because that list is the only part of the plan that proves it is real. The question I would open a two-day session with: which of your current marketing outputs would nobody notice if it disappeared tomorrow?
